Knowledge centre

From the short answer to the operating decision.

01

Match stock position to demand

Map orders by country, parcel profile and promised delivery experience. Portugal is strongest when the stock position serves a real Iberian, European or export demand pattern.

02

Protect inventory economics

Storage cost is only one variable. Stock cover, slow-moving SKUs, replenishment frequency and working capital can outweigh a small difference in pallet price.

03

Design the carrier mix

Domestic, Iberian, European and intercontinental orders may need different services. Model each lane using packed dimensions rather than a single average shipping price.

04

When a Portuguese warehouse may not fit

Compare Portugal with a warehouse nearer your customers when most orders go to another region, replenishment adds a long transport leg, or the delivery promise leaves little margin. Keeping slow-moving stock in two countries can also increase storage and inventory exposure. A Portuguese address alone does not establish that the operation will cost less.

05

Build a like-for-like cost comparison

Use the same order sample and service scope for each location. Add inbound transport and receiving, storage, picking, packaging, outbound transport, returns and agreed additional tasks; divide by the orders in that period. Keep one-off migration costs separate, then decide how to allocate them. Request clarification wherever a quotation omits a component.

06

A hypothetical comparison, not a Shopogolic tariff

Suppose the same 100 orders cost €500 in receiving, storage and preparation plus €700 in outbound transport at location A: €12 per order. Location B costs €400 plus €900: €13 per order. In this deliberately simplified example, cheaper warehouse work does not mean a cheaper complete operation. These figures are invented for explanation, exclude any unlisted charges and are not a quotation or promised saving.

07

Prepare the evidence for a warehouse proposal

Share a representative order file without unnecessary customer personal data. Include destination country and postcode area, orders by SKU, units per order, packed weight and dimensions, average and peak stock, replenishment pattern, returns and special handling. Mark peaks and delivery promises separately so a normal month does not conceal seasonal requirements.

08

Validate the decision with a bounded pilot

Agree the scope, responsibilities and acceptance criteria before moving stock. Reconcile received quantities, test representative orders and exceptions, check tracking and returns, and compare invoiced components with the quotation. Expand only after the results support the service promise; a pilot is a check, not a guarantee of future savings.

FAQ

Questions before you start.

Is Portugal the best warehouse location for every EU brand?

No. The right location depends on demand, inventory origin, service promise, transport mix and tax or customs structure.
