1. Separate the warehouse system from the warehouse operation

A WMS records inventory locations, movements and statuses. The 3PL team performs the receiving, put-away, picking, packing, checks and dispatch that make those records true. Software without disciplined physical control produces precise-looking but unreliable stock.

2. Define the order-data handshake

Agree how orders arrive, when inventory is reserved, which fields are mandatory, how cancellations are handled and which status returns to the sales channel. Shopify, WooCommerce, marketplaces and structured files need the same operational truth even when the technical connection differs.

3. Make inventory exceptions visible

Damaged arrivals, quantity differences, unreadable barcodes, missing locations and stock holds must have explicit statuses and owners. Hiding exceptions inside notes or email threads prevents a reliable available-to-sell figure.

4. Reconcile every important hand-off

Inbound should reconcile supplier documents with counted stock; picking should reconcile the order with the prepared units; dispatch should reconcile the parcel, label, tracking and carrier hand-off. Returns need the same decision trail before stock becomes available again.

5. Measure the workflow, not only the software

Useful operating measures include receiving-to-available time, inventory accuracy, orders held by reason, preparation accuracy, dispatch within the agreed window and unresolved exceptions. These measures should lead to corrective action, not remain isolated dashboard numbers.

6. Test with representative orders before migration

A pilot should include normal orders, multi-line orders, one exception and one return. Reconcile the source order, physical stock, prepared parcel, tracking and final status before expanding the operation.

Questions before you start.

Is warehouse management the same as 3PL?

No. Warehouse management is the system and control discipline for stock and warehouse work. A 3PL is the external operator responsible for an agreed logistics scope, which can include warehouse management, fulfilment, returns and dispatch.

Does a 3PL in Portugal need a WMS?

It needs a reliable way to control locations, stock movements, order allocation and exceptions. The appropriate system depends on the operation, but the records must always reconcile with physical evidence.

What should connect between e-commerce and the warehouse?

At minimum: SKU identity, available stock, orders, cancellations, preparation status, tracking and returns. Owners and fallback procedures are also needed when the integration fails.

How should inventory accuracy be verified?

Use receiving controls, movement records, exception holds, cycle counts and documented reconciliation. A dashboard value alone is not proof that physical stock is correct.

What should a 3PL pilot test?

Test representative SKUs and orders, labels, packaging, inventory updates, tracking return, one exception and one return before moving the remaining stock.
