1. Define the 3PL scope before comparing prices

List the work that must happen from inbound to dispatch: receiving controls, storage profile, pick and pack, packaging, value-added preparation, returns and transport hand-off. Two quotes are not comparable when one excludes tasks the other includes.

2. Verify the physical operation and accountability

Confirm the legal company, operating address and the team responsible for stock and exceptions. A provider that markets Portugal but silently passes the work to an unnamed third party creates an extra hand-off and a weaker chain of responsibility.

3. Model the complete cost per order

Separate inbound, storage, pick and pack, packaging, special handling, transport, returns, minimums and surcharges. Build at least one normal-month scenario and one peak-month scenario instead of comparing a single headline fee.

4. Test the data and exception flow

Order import, SKU identifiers, stock reconciliation, tracking return and status updates should be tested with representative records. Define who owns mismatches, damaged arrivals, address errors, carrier holds and customer returns before launch.

5. Agree service levels that can be evidenced

Cut-off times, receiving targets and dispatch expectations only become useful when the starting event, exclusions and evidence are clear. Ask what record will show that an order was received, prepared, held or handed to the carrier.

6. Start with a controlled pilot

Use a limited set of SKUs and representative orders to validate data, packaging, carrier labels, tracking and exceptions. Reconcile the pilot before moving the remaining stock or increasing volume.
